1. Executive Team Structure — CONFIRMED
Five executive roles established:
- CCO: Consulting delivery, Advisory Agents, Digital Twins, Discovery Workshop
- CBO: Build Engine, AI Agent Studio, Security policy, GHL integration
- CMO: Marketing, Market Intelligence, Authority content
- CRO: Sales (cross-cutting), Pipeline, Proposals
- CSO: Client Success, R2B counter, Continuous value monitoring
Bobby: Chief of Staff + Personal Admin. Not an executive. Orchestrator.
Decision D010: Add CSO as 5th executive — RATIFIED ✅
2. Operating Model — RATIFIED
- Three levels per division: Strategic (executive) → Operational (managers) → Execution (agents + skills)
- Escalation framework: Autonomous → Bobby → Munya (only for decisions that require him)
- Trigger-based autonomous operation: executives act on conditions, not prompts
- EXCO: Every Monday 08:00 SAST. Executives file briefs Sunday night. Bobby synthesises.
- Munya receives max 3 messages/day (morning brief, evening sweep, Monday EXCO)

Discovery Workshop: 4-hour structured session → complete operating model → feeds IP extraction This conversation (Munya + Bobby, 10 March 2026) is the first proof of concept for the Discovery Workshop product.
4. Tool Stack Decisions
Decision D007: n8n removed from stack — RATIFIED ✅ Replace: OpenClaw cron + Claude agents + MCPs
Decision D008: In-house first policy — RATIFIED ✅ Tier 1 (Anthropic official) → approved. Tier 2 (known OSS) → CBO scan required. Tier 3 → prohibited.
Decision D011: GHL integration into exec structure — RATIFIED ✅ CBO owns integration layer. CRO + CSO + CMO are primary users. CBO builds GHL ↔ Agentic OS connector.
5. KPI Framework — SET
Q1 2026 KPIs established for all five executives. See individual kpis.md files.
Overarching objective: Revenue + Reputation + Scale + Cost efficiency.
Decision D009: CSO monitoring cadence — RATIFIED ✅ Real-time + weekly + monthly. Not 30/60/90. Continuous value monitoring.
